What is the CAC payback period? Meaning and example
The CAC payback period is how many months a new customer takes to repay what you spent acquiring them. Here is what it means, how it is calculated, a worked AED example, the most quoted SaaS guidelines and how to shorten it.
The CAC payback period is how many months a new customer takes to repay what you spent acquiring them, counting only the gross margin they generate, not their revenue. A 10-month payback means the customer's margin covers their acquisition cost in month 10. It is a standard measure of cash efficiency for subscription and SaaS businesses.
How do you calculate the CAC payback period?
Divide CAC by the gross margin a customer produces each month.
| Input | Formula |
|---|---|
| Monthly gross margin per customer | Monthly revenue per customer × gross margin % |
| CAC payback (months) | CAC ÷ monthly gross margin per customer |
Use the same CAC definition every time, ideally fully loaded with sales and marketing salaries. For annual contracts, use the monthly equivalent. Dividing by revenue instead of gross margin makes payback look shorter than it is.
CAC payback example
Illustrative figures for a Dubai B2B software company:
- Fully loaded CAC: AED 18,000 per new customer.
- Subscription: AED 2,500 a month at an 80% gross margin, so AED 2,000 of margin a month.
- Payback: AED 18,000 ÷ AED 2,000 = 9 months.
If a discount drops the price to AED 2,000 a month, margin falls to AED 1,600 and payback stretches to 11.25 months.
What is a good CAC payback period?
David Skok's widely cited SaaS Metrics 2.0 guide says "many of the best SaaS businesses are able to recover their CAC in 5-7 months", and shows that profitability "is anemic if the time to recover CAC extends beyond 12 months". He stresses these are "only guidelines" and notes that larger companies with access to cheap capital can afford longer. Ecommerce brands often use first-order payback instead: whether the first order's contribution covers CAC.

Frequently asked questions
Should CAC payback use revenue or gross margin?
Gross margin. Revenue includes the cost of hosting, support and payment processing that you pay before anything goes back toward acquisition. Dividing by revenue makes payback look shorter than it is, especially for products with lower margins. If you report a revenue-based figure, label it clearly so nobody compares it with margin-based guidelines.
How do you shorten the CAC payback period?
Lower CAC or raise monthly margin. On the cost side, cut channels that convert poorly and improve conversion rates through the funnel. On the margin side, raise prices, sell larger plans and reduce the cost to serve. Annual upfront billing leaves the ratio unchanged but brings the cash back immediately.
Is CAC payback useful outside SaaS?
Yes. Any business with repeat revenue can use it, including subscription boxes, fintech apps and ecommerce brands with strong repeat purchase. Replace monthly subscription margin with average monthly contribution per customer. For one-off purchases with little repeat business, first-order profit against CAC is usually the more honest test.
